"Upgrade Failed" on TBox Ultra: Corrupt File, FAT32, Free Space
TBox Ultra local update stops at 0% then says upgrade failed? Re-download and check the file, use a FAT32 card, free 3 GB. Ultra 1, 2, 3 and 4.

Delete the update file, download it again on a stable connection, and check that the copy on the card is identical to the one on your computer before running Local update again. A damaged file was the cause for two of the four Ultra owners who reported back on that fix; the others needed a FAT32 card, or more free storage and patience.
Symptoms
- FOTA Update → Local update starts, sits at 0% for a minute or more, then shows "Upgrade failed"
- The box says the update file failed verification and may be damaged
- It fails the same way from the microSD card and from the box's internal storage
- The install restarts or stalls around 25%
- Another TBox in the family updated fine with the same card and method

Why it happens
Before a local update installs anything, the TBox Ultra unpacks the package and checks its signature. That is the long pause at 0%. If one byte of the file differs from what Carlinkit signed, the check fails and you get “Upgrade failed”, or on recent builds a message that the update file could not be verified and may be damaged.
A damaged file is the most common reason. Downloads through messaging apps and unstable mobile connections break more often than you would expect, and a copy to a cheap or failing card can corrupt the file again. The file still opens in an archiver, which is why owners rarely suspect it.
The other causes sit around the file rather than in it: a card the updater cannot read (one Ultra 4 owner’s update installed only from a FAT32 card), too little free storage for unpacking, or a system that was modified over ADB. If you enabled multitouch by hand or rooted the box, read update fails after disabling verity first, because no amount of re-downloading fixes that case.
Fixes, ranked
Download the file again and check it is identical on the card
- Advanced
- Time: 20 minutes
- Worked for 2 of 4 reports
Warranty warning: this uses developer or engineering access. Follow the undo steps afterwards; some sellers refuse warranty claims on units with debugging left enabled.
- Delete the update file from the card and from the box’s internal storage (Downloads folder).
- Download the official file for your exact model again, on a computer with a stable wired or Wi-Fi connection.
- Compare the file size with the size shown on the download page or in support’s email.
- Copy the file to the root of the microSD card, then calculate the checksum of both copies, the one on the computer and the one on the card:
certutil -hashfile "C:\Downloads\update-file.zip" SHA256
certutil -hashfile "E:\update-file.zip" SHA256On a Mac, run shasum -a 256 followed by the file path in Terminal. The two results must match exactly.
- If they differ, reformat the card or use another one, copy again and recheck.
- Insert the card into the box, open FOTA Update → menu → Local update, select the file and confirm.
An Ultra owner whose install kept failing at verification compared checksums and found the copy on the card did not match the copy on the computer; after rewriting the file, the update installed. Another Ultra owner re-downloaded the same firmware and it installed with nothing else changed. Two owners re-downloaded and still failed: one had downloaded straight onto the box, the other was installing a third-party build, which the box may reject for other reasons (see third-party firmware for Carlinkit).
Format the card as FAT32 and copy the file again

Warranty warning: this uses developer or engineering access. Follow the undo steps afterwards; some sellers refuse warranty claims on units with debugging left enabled.
- Back up anything on the microSD card.
- Format it as FAT32 on a computer. Windows offers FAT32 in its format dialog only for cards up to 32 GB; use a 16–32 GB card or a FAT32 formatting tool for larger ones.
- Copy the update file to the root of the card, not into a folder. Do not unzip or rename it.
- Insert the card in the slot on the box and run Local update again.
A TBox Ultra 4 owner got “upgrade failed” from both the card and internal storage on a box that had never been updated. Another owner replied that the same build installed for them only from a FAT32 card and gave an error from other formats. Carlinkit’s own upgrade guide also specifies a FAT32 card.
Free more than 3 GB and leave the install alone
- Advanced
- Time: 30 minutes
- Worked for 1 of 1 report
Warranty warning: this uses developer or engineering access. Follow the undo steps afterwards; some sellers refuse warranty claims on units with debugging left enabled.
- Open Settings → Storage and check free space. Uninstall large apps or offline maps until more than 3 GB is free.
- Power the box from a stable source: the car with the engine running, or a good charger at home. Not a USB hub.
- Start Local update and do not touch the box until it restarts. A percentage can stay unchanged for many minutes.
A TBox Ultra 2 owner on the late-August 2026 builds saw the install reset around 25%. The reply came from an owner of the same model whose own install sat at one percentage for a long time and then completed; freeing more than 3 GB was the other advice. The asker did not report back.
Things to try (unverified)
- Install through update.zip instead of Local update. When verification fails, recent Ultra builds suggest renaming the package to update.zip, copying it to the root of the card (or of internal storage) and reinserting the card; the box then offers the update by itself. Delete or rename the file afterwards, or the prompt comes back at every start. Owners suggested this in several upgrade-failed threads, but none of those askers reported the result.
- Wait longer at 0%. On a TBox Plus, an owner explained that the box unpacks the file before the percentage moves and can stay at 0% for about five minutes. The asker planned to wait longer and did not report back.
- Set the stock launcher as default first. Carlinkit’s sellers link failed and bricked updates to third-party launchers, and it costs two minutes. See set the stock launcher before any firmware update.
- Check you did not change system files. Multitouch set up by hand, a remounted system partition or root all make the updater refuse the box. The undo is
adb enable-verity, explained on the verity page.
If nothing works
Write down the model and firmware date from Settings → About, the exact name and size of the update file, how you downloaded it, the card’s size and format, the free storage, and the exact error text. A photo of the error screen helps.
Email Carlinkit support at [email protected] with that information and ask for the correct file for your unit; the full method is in the local FOTA update guide. If the box still works, staying on your current firmware is a reasonable answer: Carlinkit’s own upgrade guide advises against updating a box that is working well.
If a failed attempt left the box unable to boot, recovery is a QFIL flash of official images, described in recover a TBox Ultra with QFIL. If even that fails, a warranty claim or a replacement is the honest answer; start here compares the box families.
Parts the fixes above need
microSD card (32 GB or smaller, formatted FAT32)
Local firmware updates, reset files and protocol-switch files are read from a FAT32 card.
